There should be a way to switch out stronger heroes for weaker heroes. It only allows you to deploy 12 heroes at a time and won't allow you to deploy any more or switch them out for stronger ones. Like when you get to a higher level and stronger heroes are available to you, you can't switch them out.

Switching is a four step process. First you unequip the Hero that you do not want to use, including Runes, and click on the Rest button to the right and just below the Hero's name. Then you go to your main Hero and click on the Hero Inn button that replaces the Rest button. In the Hero Inn you click on Deploy under the Hero you want to make active. Then equip the Hero including Runes.

Man, and I thought it took me a long time to figure out how to switch heroes ... and that was about an hour.
